Facilitation note: Welcome the group, state the goal and focus question out loud and make it visible (flipchart/slide). Quick round: everyone names their expectation in one sentence. Important: you're facilitating – hold back your own content input.
Focus question on flipchart or slide
Facilitation note: Give a brief update on where things stand – at most 3 slides or key points. Deliberately don't allow discussion yet, even if questions come up: 'Good point – let's capture that in the next phase.'

Facilitation note: Everyone silently writes their own thoughts on the focus question on sticky notes – one thought per note. Stop on time, even if people are still writing: 'Anything missing, we'll add in the group.'
Sticky notes, pens or a digital board
Facilitation note: Split into groups of 3 or 4. Task: cluster the sticky notes and mark the two most important points per group. Move between groups, but only facilitate the process – not the content.
Separate tables or breakout rooms
Facilitation note: Before the break, state the exact time you'll resume out loud. That saves you from having to round people up afterwards.
Facilitation note: Each group presents its two most important points in at most 2 minutes. Actively watch the time – interrupt kindly but firmly: 'Thanks, we'll gather details in the discussion.'
Flipchart or board for all group results
Facilitation note: Use dot-voting or a show of hands instead of open debate – that prevents the discussion from getting lost in details. Briefly summarize what you heard after each comment.

Facilitation note: For each prioritized point, capture: what exactly, who's responsible, by when. Read the outcome back out loud and have the group confirm it – that's your best safeguard against misunderstandings.

Facilitation note: Summarize the outcome and next steps in your own words. Ask everyone for one word describing how they're leaving the workshop. Say thank you – including to yourself, for your first facilitation.
