A structured flow with 7 building blocks for traceable team decisions. Learn more: Facilitating decisions.
Phrase the question precisely: what exactly is being decided today, and by when does the decision need to stand? A vague question leads to a vague decision.
Collect every realistic option, including 'change nothing.' Avoid evaluating at this stage – the goal is just to map the range of choices.
Flipchart or digital board
What makes a good option? Set criteria before evaluating the options, not after – otherwise criteria quietly get bent to fit the preferred option.
Check every option systematically against every criterion. A simple matrix is usually enough to separate vague preferences from actual advantages.
Scoring matrix (options x criteria)
Before deciding, actively ask for objections: 'Is there a reason this option would seriously harm the group?' This reduces silent resistance that surfaces later.
Clarify beforehand how the decision will be made: majority, consensus, or the owner decides after hearing everyone out. Set the rule BEFORE the discussion, not conveniently after.
Name the person responsible for implementation and fix a concrete date to review whether the decision was the right one.
